Score the outcome customers actually receive

A polite response can still be wrong, incomplete or unhelpful. Weight accuracy and resolution more heavily than formatting, while retaining clear standards for tone and professionalism.

Separate critical failures from coaching points

Some errors should automatically fail the review, such as disclosing information without the required check, making an unauthorised promise or missing a mandatory escalation. Minor wording or formatting issues can be coached without hiding strong overall performance.

  • Required security and record updates

Use samples to improve systems and knowledge

Review a mix of random interactions, high-risk categories, complaints, reopened contacts and new-team work. Track the cause of each issue, not only the individual score.

Repeated mistakes often point to a weak template, missing knowledge article or unclear system instruction. Quality assurance should improve the operation, not only rank people.
